Cash on delivery (COD) is the backbone of ecommerce in Pakistan. The vast majority of online shoppers here still prefer to pay cash when the parcel arrives at their door. For store owners, that is both an opportunity and a headache: COD unlocks a huge customer base, but fake orders, refusals, and returns can quietly destroy your margins.
The good news is that COD problems are mostly process problems. With a few simple systems, you can cut fake orders dramatically and make every dispatch more profitable. Here is how.
Confirm Every Order Before You Dispatch
Never ship a COD order you have not confirmed. The single most effective anti-fake-order measure is a quick confirmation step.
Within two to four hours of receiving an order, send the customer a WhatsApp message or SMS confirming their name, address, and the items ordered. A simple template works well: "Assalam-o-Alaikum! This is [Store Name]. You ordered [product] for Rs. [amount], delivery to [city]. Please reply YES to confirm your order."
If there is no reply within 24 hours, call once. If the number is switched off, invalid, or the customer does not pick up after two attempts, cancel the order. It is far cheaper to cancel an unconfirmed order than to pay courier charges on a parcel that comes straight back.
Train whoever handles your phone to be polite but firm. Confirmation is customer service, not an interrogation.
Take Advance Payment on High-Value Orders
For low-ticket items, full COD is fine. But for expensive products, require a partial advance. A common rule among successful Pakistani sellers: any order above Rs. 5,000 needs 20 to 30 percent advance via JazzCash, Easypaisa, or bank transfer.
Yes, you will lose a few orders this way. But the orders you keep are real, and the advance covers your courier cost even if the customer refuses the parcel. Frame it positively: "To reserve your item and start fast dispatch, we take a small advance of Rs. X. The rest is cash on delivery."
Most serious buyers understand. The ones who disappear at the mention of advance payment were never going to accept the parcel anyway.
Maintain a Blacklist of Fake Buyers
Fake buyers are often repeat offenders. Keep a simple record, a spreadsheet or your order management system, of every customer who refused a parcel, gave a fake address, or never picked up the phone.
Before dispatching, check new orders against this list. Flag matching phone numbers and addresses for manual review, require full advance payment from them, or simply decline the order. Over a few months, this list becomes one of your most valuable business assets.
Also watch for patterns: areas with unusually high refusal rates, or orders placed late at night with incomplete addresses. Use these patterns to decide which orders deserve extra confirmation.
Pick the Right Courier Partner
Not all couriers handle COD equally well. Compare them on four things: COD service charges, how fast they remit your collected cash, how they handle returns, and their delivery success rate in your main cities.
Ask other sellers in Facebook groups and WhatsApp communities about their experience. A courier that is cheap but slow to return your money can hurt your cash flow more than a slightly expensive but reliable one.
Once your volume grows, negotiate. Couriers offer better COD rates and faster remittance to stores shipping hundreds of parcels a month. Track your numbers, delivery success rate, average remittance time, return percentage, so you negotiate with data, not guesses.
Reduce Returns With Better Listings
Many refused orders are actually disappointed customers. They ordered expecting one thing and received another. Fix this with honest, detailed product pages.
Write accurate descriptions with real measurements, not guesses. Add a size chart for clothing and footwear. Use actual photos of the product instead of stock images. Mention the material, color variations, and what is included in the box.
Pack carefully too. Damaged parcels get refused on the doorstep. Use proper boxes, bubble wrap for fragile items, and seal everything well. A small thank-you card with your WhatsApp number turns a delivery into a relationship, and makes the customer think twice before refusing.
Offer Smart Alternatives to Full COD
You do not have to accept 100 percent COD on every order. Encourage digital payments with small incentives: a 5 percent discount for bank transfer or wallet payment, or free delivery on prepaid orders.
As trust in online payments grows in Pakistan, more customers will choose these options, especially repeat buyers who already trust your store. Every prepaid order is an order with zero refusal risk.
Final Thoughts
COD is not the problem; unmanaged COD is. Confirm every order, take advances on expensive items, blacklist fake buyers, choose your courier with care, and keep your listings honest. Do these things consistently, and COD stops being a cost center and becomes what it should be: the engine of your store's growth.
